Expertise

Inside knowledge,
put to work.

Three service areas built from actual brokerage experience. Not frameworks from a textbook but solutions from someone who has done this from the inside.

01
Operations

Brokerage operations consulting.

The Foundation

Most brokerage performance problems are operations problems in disguise. Deals fall through because of documentation gaps. Agents leave because support systems are unclear. Compliance risks accumulate quietly because no one owns the process. Sameer has seen all of these patterns and built the fixes from the ground up.

As Broker of Record at Homula Realty, Managing Broker at REAL Broker Ontario, and now Director of Operations at The Agency RE, he has designed the internal systems that let high-volume brokerages operate cleanly, compliantly, and at scale.

Engagements are scoped around your actual structure: your agent count, your transaction volume, your current pain points, and your regulatory obligations under TRESA. The output is practical documentation, clear process ownership, and a system your team can actually run.

Typical Engagement Areas
  • Transaction workflow audit and redesign
  • Document management and retention framework
  • Agent onboarding and offboarding process
  • Commission and trust account process review
  • Office systems evaluation and vendor selection support
  • Operations manual development for growing brokerages
  • Brokerage launch operational readiness assessment
02
Compliance

TRESA, RECO and FINTRAC advisory.

The Regulatory Layer

TRESA came into effect in December 2023, replacing REBBA 2002 and bringing significant changes to how brokerages, brokers, and salespersons operate in Ontario. Most brokerages are still catching up. Sameer has been in that transition from the beginning and understands exactly what the regulatory expectations look like in practice.

RECO's compliance obligations under TRESA, combined with FINTRAC's anti-money laundering requirements, create a layered compliance burden that requires deliberate, documented systems. A FINTRAC audit with inadequate records does not result in a warning. It results in penalties. The same is true for RECO discipline processes.

Sameer designs compliance frameworks that are proportionate to your brokerage's actual risk profile, defensible under scrutiny, and sustainable to maintain without an army of administrative staff.

Typical Engagement Areas
  • TRESA compliance audit for existing brokerages
  • RECO regulatory readiness review
  • FINTRAC anti-money laundering policy design and implementation
  • Client identification and verification process documentation
  • Suspicious transaction reporting protocol setup
  • Agent compliance training program design
  • Ongoing compliance monitoring framework
03
Training

Agent training and development programs.

The Human Layer

Systems and policies are only as strong as the agents who follow them. Sameer has spent years in classrooms at Humber College and Career College Group teaching Ontario's pre-registration real estate curriculum. He brings that same structured, practical approach into brokerage training environments.

In-house training programs that Sameer designs are built around real transaction scenarios, current TRESA obligations, and your brokerage's specific workflows. They are not generic compliance checkbox exercises. They are sessions that agents actually retain and apply.

This is particularly valuable for brokerages onboarding new agents who have passed their licensing exams but lack practical working knowledge, and for brokerages navigating post-TRESA compliance updates.

Typical Engagement Areas
  • New agent onboarding training curriculum design
  • TRESA and RECO regulatory update sessions for existing agents
  • FINTRAC client identification and AML training
  • Transaction management and documentation workshops
  • Multiple representation and conflict of interest training
  • Ethics and professional conduct refresher programs
  • Custom training program facilitation for your agent roster
Who This Is For

The right fit for an engagement.

i.

Brokerage Owners

Independent brokerage owners building or rebuilding their operational and compliance infrastructure under TRESA. Looking for a practitioner, not a consultant who has never run a brokerage.

ii.

Growing Teams

Teams expanding from 5 to 25 or more agents who need their informal processes formalized before regulatory risk and operational chaos become problems.

iii.

New Brokerage Launches

Individuals applying for their Broker of Record designation and launching a new brokerage who want the right foundation from day one, not retrofitted compliance two years later.

iv.

National Franchise Entrants

National or international real estate brands entering the Ontario market who need an experienced local operator to navigate RECO registration, TRESA obligations, and market-specific operations.

Next Step

Not sure which engagement fits?

Start with a conversation. Describe your brokerage, where the friction is, and what you are trying to solve. Sameer will tell you honestly whether and how he can help.
